The High Cost of Broken Onboarding: Why Your Onboarding is Costing You More Than You Think

Posted in HR Trends Talent & Onboarding

In today’s competitive talent market, recruitment is a highly personalized, engaging experience designed to win over top candidates. The moment a new hire signs their offer letter, they’re at peak excitement. But what happens next?

For many companies, the experience falls apart here. Impersonal paperwork or, worse, radio silence can make new hires feel like just another number. This “onboarding black hole” quietly kills retention and productivity. Our survey of 1,000 HR leaders shows just how costly this disconnect really is.

The stats speak for themselves: 20.5% of HR leaders report that up to half of all new hires leave within the first 90 days. Nearly a third say at least one in four walk away. This isn’t random, leaders point directly to the onboarding experience.

Top reasons new hires leave:

  • Misalignment between job expectations and reality (30.3%)
  • Lack of connection with the team or company culture (19.5%)
  • Poor onboarding or lack of support (17.4%)

These issues highlight a fundamental failure to integrate new employees and deliver on recruitment promises. The outcome? New hires who feel lost, unsupported, and disengaged.

Every departure hits your company hard. Costs add up—recruitment fees, lost productivity, and the time spent training and developing the new hire. HR managers estimate this at up to $25,000 per person, while C-level executives put the number closer to $50,000.

This gap in perception is telling. HR feels the administrative burden, while the C-suite sees the bigger impact on the bottom line.

What’s clear is this: ineffective onboarding is a costly business risk that directly impacts retention, productivity, and your company’s financial health. It’s time to move beyond the traditional view of onboarding as a simple administrative task and redefine it as a strategic, business-critical function. The first 90 days aren’t just a ramping period; they’re the make-or-break window that determines whether your new investment in talent pays off.
